I work with a busy medical professional who is an expert at what he does. It’s one of our main goals to keep him doing what only he can do while effectively delegating the rest to his team. One of the challenges that comes with his circumstance is that of having two hats; a key team member working in the operation – we’ll call that hot #1 and the President and CEO overseeing the entire business we’ll refer to that as hat #2.
When he has his hat #1 on it is imperative that his key people come to him with solutions not problems so he can give them quick answers to important problems with minimal distraction.

4. Tell me why you chose that one
5. Finally, ask me for my decision.
When he has his hat #2 on there can be more time to deal with problems, and as time passes he tweaks the process while building trust in his peoples ability to make good judgement calls. At first it seemed to take great effort and patience to stick with the steps but, it has gotten easier and easier, resulting in faster and better quality decisions being made in both of his roles.
